I Almost Bought the Cheapest Flexo Press. A $1.4M Mistake I Didn't Make

When I took over purchasing for our label printing operation in 2020, the first major decision on my desk was a new flexographic press. Capital outlay in the high six figures. My background was facilities procurement—office supplies, IT equipment, vendor contracts. Presses were completely new territory.

So I did what any sensible buyer does. I built a comparison sheet. Columns for print speed, web width, UV capacity, material handling, price. Called four manufacturers. Collected quotes. And then I sat and stared at the numbers.

One quote was 22% lower than the others. Same press category. Comparable specs. Similar delivery timeline. My spreadsheet said buy it.

I'm really glad I didn't.

The reason involves a bunch of stuff nobody puts in a spec sheet: installation surprises, training gaps, downtime math, and one very uncomfortable conversation with my finance director.

The Problem With Comparing Price Tags

Here's what nobody tells you when you're buying a production press: the purchase price is maybe half the story. The rest is everything that happens after the truck arrives.

I learned this on a smaller purchase in 2022. We needed a secondary finishing line—nothing massive, about $180K. I negotiated hard, got the price down 15%, felt great. Then came everything else: rigging and positioning, electrical hookup, operator training, initial tooling, setup consumables. The $153K I negotiated turned into $196K by the time we were producing. 28% uplift I had completely failed to budget for.

And that was small stuff. No one in finance had flagged installation because "installation" means different things to different vendors (note to self: never assume a flat-rate quote includes electrical work).

The conventional wisdom says collect quotes and pick the best price. My experience across 60+ supply and equipment purchases says otherwise: the cheapest quote is frequently the most expensive machine to actually use.

Why the Sticker Price Isn't the Cost

Let me break down what I now call the real cost of a press project. The parts that don't show up in a quote:

Installation and commissioning. Rigging, alignment, utilities, calibration. I've seen this range from 3% to 12% of purchase price depending on the vendor. It's negotiable, but only if you ask explicitly.

Training. Your operators don't just need to run the machine—they need to understand its quirks. A press that sings in the right hands stumbles in unprepared ones. Training is cheap compared to scrap.

Tooling and ancillaries. Anilox rolls, plate cylinders, doctor blades, inks, substrate test runs. Some vendors include these; others exclude them by default. Ask.

Downtime. This is the big one. We calculated in 2024 that every hour of unexpected downtime costs us roughly $1,800 in lost production and overtime. So if Press A runs at 98% uptime and Press B runs at 96%, that is not a 2% difference. That's 80 hours per year. Which is $144,000. Every single year. That line item trumps almost any purchase-price gap between presses in the same category.

Parts and service response. Ask every vendor how quickly they can get a technician to your plant. Ask what parts they stock locally and what comes from overseas. I asked this once and got a long pause, followed by "we have a partner network." I want to say I crossed them off the list that minute. Actually, it took me two more weeks (ugh, I'm kinda too optimistic).

The Communication Breakdown That Reset My Approach

In 2023, we bought a used press. Not a Gallus, to be clear. The seller said "recently refurbished." We heard "ready to run." I nearly learned this in 2021. A press from a brand I won't name lost its drive motor. The importer quoted six to eight weeks for the part. Six weeks of downtime. We survived only because a neighboring plant had a compatible part and loaned it to us. That was luck, not planning.

That experience rewired how I think about brands: build quality matters, but the support ecosystem matters just as much. The value of guaranteed turnaround isn't just the speed—it's the certainty. When your customers are waiting on committed delivery dates, a manufacturer who can promise service response and parts availability is worth far more than a lower sticker price from a vendor who can't.

Running the Real Numbers

I went back and forth for roughly two weeks between the cheapest option and the established brand. On paper, the savings were hard to ignore. And my gut kept saying that the comparison sheet was missing something.

So I built a second model—a five-year total cost of ownership. It included:

  • Installation, rigging, and commissioning in year one
  • Training for every shift
  • Planned maintenance and wear parts over five years
  • Consumables: anilox rolls, blades, pumps, cleaning materials
  • Downtime risk quantified through service SLAs and parts stocking
  • Estimated resale value at year five

The cheaper press had a thinner service network in our area, weaker resale expectations, and a more complex setup procedure that added about 30 minutes to every job changeover. We average 12 changeovers a week. 30 minutes × 12 × 50 weeks—that's 300 hours per year. At our downtime cost of $1,800 per hour, that's $540,000 annually. Subtract the $320K I'd save on the purchase price, and the "cheap" press would cost us more in the first year alone.

The upside was $320K in upfront savings. The risk was $540K a year in hidden changeover costs. I kept asking myself: is the savings worth it? The answer, once I actually did the math, was an unambiguous no.

Questions Every Buyer Should Ask

If you're evaluating printing presses—a gallus printing press or any other brand—here's where I'd start:

Ask the "exactly" questions. What exactly is included? What exactly is extra? What exactly does the warranty cover? The same instinct that makes me read an HP printer warranty before buying one for the front desk applies to a million-dollar press. Probably more so.

Quantify your downtime. If you don't know what an hour of unplanned shutdown costs, find out before making any comparison. This number changes everything.

Talk to real operators. They know what the machine feels like at 6 AM when the customer is waiting and the ink won't cure. Sales reps know the brochure. Operators know the truth.

Think in five-year windows, not purchase-order periods. What's the press worth in year five? What does the parts pipeline look like? What's the service response guarantee?

What We Actually Did
